01 · The Opportunity

Every organization is guessing at alignment

Organizations spend billions trying to answer one question: are we coherent? Are our people aligned with each other, with our purpose, with the system we live inside? Today they answer it with engagement surveys, culture consultants, and ESG checklists — lagging, self-reported, and gameable.

The Coherence Engine answers it differently: a scientific measurement grounded in the Free Energy Principle and Active Inference, reading coherence from real patterns of exchange, contribution, and relationship rather than from what people say in surveys. A company can measure team coherence. A farm network can measure ecological-economic coherence. A city district can measure civic coherence — and act on it.

Market size

~$6B
TAM — organizational health, people analytics, alignment & impact measurement, growing double digits
~$1.2B
Serviceable market — organizations actively buying measurement platforms in our launch geographies
~$60M
Obtainable Year-5 share at ~320 licensed organizations — under 0.5% of the serviceable market

Category comparables: engagement platforms reached $500M–1B+ revenue on survey data alone. Coherence Labs measures what they can only ask about.

02 · The Product

Coherence as a service

Coherence Assessment
A baseline reading of an organization's coherence across self, team, and system — the entry product and the start of every engagement.
Coherence Platform
Continuous measurement, dashboards, and alignment guidance — the annual subscription. The engine learns the organization and surfaces where coherence is building or breaking.
Coherence API
For platforms and researchers who want coherence measurement inside their own products — a later, high-margin layer.
The covenant
Coherence Labs licenses the engine to Child of Humanity royalty-free in perpetuity, protected by the Trust's golden share. Commercial revenue funds the research the commons receives for free.
03 · Business Model

Implementation fee + annual subscription

SegmentImplementation (one-time)Subscription (annual)
Small organizations (<100 people)$30k$18k
Mid-size (100–1,000)$80k$60k
Enterprise, cities & networks (1,000+)$200k$150k

Implementation is delivered with Threshold as preferred partner, keeping Coherence Labs a product company with software margins. Net revenue retention should exceed 110% as organizations expand from one team to whole systems.

04 · Go to Market

Phased rollout

Phase 1 — Engine & Lighthouse Pilots
Months 0–12

Ship engine v1 with research partners. Sign 6 lighthouse pilots across three archetypes — two companies, one regenerative farm network, one city district — each a published case study. First revenue from implementation fees.

Phase 2 — Category Creation
Months 12–30

Convert pilots to annual subscriptions; publish the Coherence Index methodology openly to set the standard. Build a partner channel through consultancies and Threshold. 25 → 70 licensed organizations.

Phase 3 — Platform & API
Months 30–60

Open the API; coherence measurement embeds in HR platforms, ESG reporting, and municipal dashboards. 320 organizations, expansion revenue compounding.

Cost structure

R&D-weighted by design: roughly half of spend is engine research and development (team of 8 growing to ~30 — active-inference researchers, engineers, and coherence practitioners), a third go-to-market, the rest operations. The research track toward next-generation architectures is budgeted and clearly labeled as research.

06 · The Ask

$2.5M founding round

Funds 18–24 months: engine v1, six lighthouse pilots, and the published methodology that makes Coherence Labs the reference point for the category. This venture starts now — it is the critical path for the entire constellation.

Risks & mitigations

Measurement validity. The core scientific risk. Mitigated by publishing methodology, peer-review partnerships, and pilots designed as falsifiable studies.
Coherence read as conformity. A design risk we treat as existential — the engine measures diversity-preserving coherence, and governance protections are built into the covenant.
Long enterprise sales cycles. Mitigated by lighthouse-first strategy and the Threshold channel.
